Amid growing political constraints on DEI in higher education, this narrative inquiry explores how two STEM department chairs lead equity efforts at a flagship public university in a historically conservative state. Findings illuminate how leaders navigate tensions between principle and pragmatism. Within the DEI community, they negotiate divergent approaches across faculty, students, and administrators—balancing often conflicting expectations. They also strategically adapt messaging across diverse audiences to preserve DEI substance without provoking backlash. Student activism operates as both catalyst and challenge, prompting critical reflection and reform. Finally, deep knowledge of departmental culture allows leaders to foster trust and sustain momentum. This study shows how DEI endures through localized, adaptive, and relationally attuned departmental practices.
